Live Backlog Reconciliation: Forcing C-Suite Alignment
There is a fundamental lie at the heart of most modern software companies: the belief that the executive roadmap and the engineering backlog are talking about the same thing.
In reality, they operate in entirely different universes. The C-suite speaks in revenue, margins, and market share (often visualized in bloated OKR tracking software). Engineering speaks in story points, technical debt, and sprint velocity. When these two silos disconnect, companies build features that do not move the needle, while strategic goals starve for engineering resources.
I needed a way to force the two systems to communicate without relying on middle management to translate.
The RDI Approach to the Backlog
To fix this, we deployed a lean, revenue-focused OKR framework actively reading the engineering backlog, forcing 100% alignment between daily output and C-suite strategy.
We abandoned the vanity metrics of traditional Agile tracking. Instead, we operationalized the Results-Driven Indicators (RDI) Framework at the API level.
- Tagging the Truth: Every ticket in the backlog is strictly mapped not just to an epic, but to a specific, high-level executive driver (e.g., Cost Reduction, Conversion Increase, Churn Mitigation).
- Live Reconciliation: We built an integration that actively reads the live engineering backlog. As tickets move across the board, the system calculates the allocation of engineering effort against the strategic drivers.
- Surfacing the Disconnect: If the C-Suite dictates that "Q3 is about driving Enterprise Revenue," but the live backlog reconciliation shows that 60% of engineering effort is currently allocated to legacy maintenance, the system flags the discrepancy immediately.
The Alignment
You cannot hide behind story points when your backlog is continuously mapped against revenue targets. This system surfaced hidden cross-team dependencies and eliminated the "watermelon status" (green on the outside, red on the inside) of project reporting.
By actively reading the backlog, we replaced subjective human reporting with objective data routing, ensuring that every hour of tactical execution is directly driving the executive strategy.
